The challenge
An in-house team of four was buried under a payments roadmap that kept slipping. Hiring senior engineers in-region was taking six months per seat, and releases had stretched to once a month.
Our approach
We stood up a ring-fenced squad of five — four engineers and a delivery lead — embedded in the client's board and ceremonies. The squad took ownership of the payments service, added a CI pipeline with automated checks, and ran a weekly release train.
The outcome
Within a quarter the platform moved to weekly releases, the backlog cleared, and the client's in-house team was freed to focus on product strategy. The squad still owns the service today.
